1.健全管理機構,由餐飲部領導、分部門經理組成的質量管理小組,全年充分發(fā)揮了作用,小組既分工,又協作,由上而下,層層落實管理制度,一級對一級負責,實行對管理效益有獎有罰,提高了領導的整體素質,使管理工作較順利進行。

2.完善餐飲部的會議制度。會議包括年終總結會、季度總結會、每月經營分析會、每周例會、每日檢討會、班前班后會、財務監(jiān)督稽查會、衛(wèi)生安全檢查匯報會等,由于制度的完善,會議質量提高了,上級指令得到及時落實執(zhí)行。

3.建立出品估清供應監(jiān)督制度。為了最大限度降底估清品種,協調各分部門做好出品供應工作,每天早、午、晚市檢查出品供應估清情況,對當市估清的品種設專薄記錄,同時到有關分部門核實查證,并要求管理人員簽名,以分清責任。制度建立后,原耒每市估清五、六個菜式的現象已成為歷史,現在出品供應情況已處于正常化。

4.加強協調關系。酒店分工細,環(huán)節(jié)多,一項工作的完成,有賴于各部門之間的協調合作,每周例會上反復強調,出現問題,部門之間不得相互責怪、推搪,要敢于承認錯誤,多發(fā)現對方的優(yōu)點,搞好協調,今年大大減少了過去存在的一些脫節(jié)不協調的現象。

5.提高綜合接待能力。今年,全面抓好服務規(guī)范,出品質量,使接待能力大大提高。在做好各類社團宴會、酒會、喜宴、自助餐、會議餐接待的同時,還做好高級領導和各大公司、酒店的各類型宴會的接待,如接待了多個外國國家總統、元首、總理和使團,國內的中央部委級領導、省長、司令員、軍長、市長等等領導;3月18日晚市接待單位宴客、婚筵等訂餐共165席,創(chuàng)開業(yè)以耒日訂餐總席數的最高記錄;9月29日晚,接待婚筵共75席,創(chuàng)歷史純婚筵總席數的最高記錄。由于環(huán)境優(yōu)美、價格合理、味道可口、服務一流,使賓客高興而耒,滿意而歸。(三)開拓經營,發(fā)展增收渠道,擴大營業(yè)收入。

今年在餐飲業(yè)不景氣,生意難做的情況下,餐飲部領導經常進行市場調查,做經營分析,不斷探索,大膽償試,英明決策,走自己的經營路子。第一,全年開設經營項目六個:自助中餐、自助火鍋、海鮮任你嚓、友誼夜總會、千年老龜火鍋城、餐飲連鎖店(籌備中)。

第二,開展聯營活動,餐飲部與客房部、桑拿中心、茶藝館相互配合,共同促進經營;如賓客憑住宿卡消費可享受八五折優(yōu)惠,桑拿中心送餐業(yè)務,向茶藝館提供香茶美點。

第三,全年開展促銷活動八次,讓利酬賓加州鱸每條一元,貴賓房免最低消費,特惠菜式益食家,每款15元。優(yōu)質服務月活動、文明禮貌月活動、推銷有獎活動等。

第四,營業(yè)部與出品部,根據市場消費需要,每月定期推出新菜、點18款。全年推出千年老龜湯等新菜共200多款,擴大營業(yè)收入100多萬元,酒店通過一系列經營活動,提高了知名度,取得了良好的經濟效益和社會效益。(四)全員公關,爭取更多的回頭客。

(六)做好政治思想工作,促進經濟效益的提高。

餐飲部充分發(fā)揮黨組織和工會組織的作用,關心員工,激發(fā)情感,增強凝聚力。

1.組織員工參加97年羊城優(yōu)秀廚師、優(yōu)秀服務員技術大賽,參加酒店田徑運動會、書法比賽、技能比賽、象棋比賽、乒乓球賽等。參加酒店扶貧濟困捐助活動,學習"三字經"活動,學英語50句活動。在各項比賽活動中,都取得較好的成績,其中在酒店的田徑運動會,就摘取六枚金牌、三枚銀牌。

2.全年本部門舉行文明禮貌月技能知識搶答比賽、舞會、卡拉OK等文娛活動9次,春游1次,外出參觀學習13次,各類型座談會5次,婦女會2次,家訪6次,探望病員20次。

通過各種活動,使員工形成了一個熱愛酒店,團結奮發(fā)的強大集體,員工思想品德好,全年拾金不昧事跡有8次,員工隊伍穩(wěn)定,流動量小,今年月均人員流動量約5人。

(七)完善勞動用工制度和培訓制度,提高員工素質。

1.嚴格勞動用工制度,餐飲部招聘新員工,符合條件的,擇優(yōu)錄取,不符合條件的,一律拒收,不講情面,保證招工的質量。同時,上級領導深入員工之間,挖掘人才,不斷充實隊伍,通過反復考察,全年提拔部長6人,領班8人。對違反酒店規(guī)定的員工,以教育為主,對屢教不改者,則進行處罰解聘,全年共處罰員工11人。由于勞動用工的嚴格性,員工素質較高,辦事效率大大提高。

2.完善培訓制度。為了使培訓收到預期的效果,餐飲部領導首先明確了培訓要具有"目的性"、"實用性"、"時間性"的指導思想。其次,成立了培訓小組,再三是制定了培訓方案,采取理論與實際相結合,以老帶新的方式,分期分批進行培訓。例如,每月一次管理培訓、安全衛(wèi)生培訓;每周二次促銷培訓、服務知識、服務技能培訓等。再四,定期進行考核,全年開展"推銷手冊"、"服務知識、技能"、"咨客服務規(guī)范"、"酒店管理知識"、"出品質量"、"促銷業(yè)務知識"、"英語50句"、"禮貌用語"、"安全衛(wèi)生知識"等培訓達200多次。(八)重視食品衛(wèi)生,抓好安全防火。

2.抓好安全防火工作,成立安全防火領導小組,落實各分部門安全防火責任人,認真貫徹安全第一,預防為主的方針,制定安全防火制度,完善安全防火措施,各樓層配備防毒面具,組織員工觀看防火錄像,并進行防火器材實操培訓。出品部定期清洗油煙管道,做好各項設備的保養(yǎng)工作。地喱部定期檢查煤氣爐具的完好性,通過有效的措施,確保了餐飲部各項工作的正常開展和財產的安全,今年以耒未發(fā)生任何的失火事故。

(九)按照星級標準,完善硬件配套設施,美化了環(huán)境,穩(wěn)定了客源,提高了經營氣氛。

全年增加設施總投資300多萬元,主要是:二樓東廳的改造,二樓南、北廳的裝修,五樓走廊、洗手間的裝修,友誼夜總會的開辦、千年老龜火鍋城的設備購置等,由于服務設施的完美配套,吸引了不少的回頭客。三、存在的問題:1.出品質量有時不夠穩(wěn)定,上菜較慢。2.廳面的服務質量還不夠高。

3.防盜工作還做得比較差,出現失竊的現象。四、明年的設想:
